Take your target topic and extract every entity Google expects to see. We use three methods:

If you're starting from zero, here's how to build a topic map that will guide your content strategy for the next 6-12 months:
Start with Seed Entities

Expand via "People Also Ask"
Search your seed entity and collect every PAA question. Then search each PAA question and collect the next layer of PAA questions. Do this 3 levels deep. You'll end up with 100-200 questions that map the entire information space around your topic.
Competitor Gap Analysis
Identify the top 5 sites ranking for your seed entity. Use Ahrefs or SEMrush to pull every keyword they rank for that's related to your topic. Group these keywords into sub-topics. Any sub-topic where all 5 competitors have content and you don't is a critical gap.
Commercial Intent Mapping
Not all sub-topics are equal. Map each one to a commercial intent level:
- High intent: "AI chatbot pricing," "best AI chatbot for [industry]" — these drive revenue directly

The most dangerous gap is covering a topic without mentioning the entities that users expect. If you write about "AI chatbots for healthcare" and never mention HIPAA, Google's systems flag that as a quality signal. The absence of expected entities is itself a negative signal. Use PAA and competitor analysis to ensure you're not missing obvious sub-topics.
The Diminishing Returns Curve
Topical authority follows a logarithmic curve, not a linear one. The first 10 articles in a cluster deliver massive authority gains. Articles 11-20 deliver moderate gains. Articles 21-30 deliver smaller gains. Beyond 30-40 articles on a single topic, you hit severe diminishing returns unless the topic is genuinely broad enough (like "personal finance" or "software engineering").
Here's how we think about it:
- 0-30% entity coverage: Google doesn't consider you a credible source on this topic
- 30-60% entity coverage: You start ranking for long-tail keywords in the cluster
- 60-80% entity coverage: You compete for mid-volume keywords and the pillar page starts ranking
- 80-90% entity coverage: You compete for head terms and Google shows you for related queries you didn't even target
- 90-100% entity coverage: Diminishing returns. Only pursue if the head terms are high enough value to justify the investment.
Knowing when to stop is as important as knowing when to start. Once you hit 80% coverage on one topic, you're often better off starting a second cluster than squeezing out the last 20% of the first.
