Challenge

Artisan Home Collective sold beautiful handcrafted home decor, but their Google Shopping campaigns were hemorrhaging money. With 2,800 SKUs and a small team, they'd set up Shopping ads once and let them run—resulting in a 1.4x ROAS that didn't even cover fulfillment costs. Budget was spread equally across all products, bestsellers were competing against slow-movers, and there was no strategy for seasonality. We completely rebuilt their Google Shopping strategy from the feed up: Product Feed Optimization: Restructured all 2,800 product titles using keyword research, added comprehensive attributes (material, color, style, room), and ensured high-resolution images met Google's best practices. Profit-Based Bidding Strategy: Analyzed true product profitability (accounting for COGS, shipping, returns) and created tiered bidding—high bids on 80%+ margin products, low or paused bids on unprofitable items. Campaign Structure Redesign: Segmented campaigns by product category, price point, and profit tier. Created separate campaigns for bestsellers with aggressive bidding and discovery campaigns for new products. Seasonal Optimization: Built campaign calendars around home decor seasonality—spring refresh, fall decorating, holiday gifting—with bid adjustments and budget shifts pre-planned. Audience Layering: Implemented RLSA for Shopping, bidding higher on past purchasers and site visitors. Created customer match audiences for retention campaigns. Competitor Monitoring: Set up automated alerts for competitor pricing changes and adjusted bids dynamically to maintain visibility without overpaying.
